How to Switch Your 3PL Without Losing Sales
Moving fulfillment providers feels risky because a bad transition means stockouts, late orders and unhappy customers. Done in waves, with overlap, it does not have to. Here is a switching plan that keeps you selling throughout.
Do not flip overnight. Overlap the old and new 3PL, migrate SKUs in waves starting with slow movers, keep FBA fed from whichever site has stock, and move returns routing last. Plan around your reorder cycle so new stock lands at the new 3PL while the old one runs down. No dark days, no stockouts.

Why switching feels risky
The fear is a gap: stock stuck in transit between warehouses while orders keep coming, leading to stockouts and late shipments. That only happens if you try to move everything at once with no overlap. Waves plus overlap remove the risk.
Plan around your reorder cycle
The cleanest switch piggybacks on your normal reordering. Route your next inbound shipment to the new 3PL, and let the old one sell down its remaining stock. You are not moving inventory between warehouses, you are letting old stock deplete while new stock arrives at the new site.
Migrate in waves
Start with your slowest SKUs, where a hiccup costs least, and confirm the new 3PL preps, ships and reports correctly. Then move your core movers once you trust the process. Never migrate your bestsellers first.
Keep FBA fed throughout
During the overlap, replenish FBA from whichever site holds the stock for that SKU. Because FBA sits in front of both 3PLs, your Amazon customers never see the change, see drip-feeding.
Move returns routing last
Returns are lower urgency than outbound, so switch your returns address to the new 3PL only once outbound is stable. That avoids returns arriving at a site that is winding down, see where returns go.
